RTO, return to origin, is the parcel that leaves your shop and comes back without ever being delivered. The buyer refused it, was not home, gave a wrong address or simply changed their mind. On cash on delivery orders it is a familiar cost for Indian sellers, and it hurts more than a normal return: you have paid for the journey out and often for the journey back, and the stock spends a week or two in transit instead of on your shelf.
You cannot control every buyer. You can control a surprising amount of what makes a buyer say no at the door.
Why COD parcels come back
The reasons repeat across categories:
- The buyer ordered on impulse and has cooled off by the time the parcel arrives.
- Delivery took longer than expected, and the buyer bought the same thing elsewhere.
- The address is incomplete, so the courier cannot find the house.
- The buyer is not reachable when the courier calls.
- The product looks different from what they expected, often judged from the outside of the box or from the listing they half remember.
Most of these are about time and expectation, and that is where a seller has room to act.
1. Ship fast
The single biggest lever is speed. The longer a COD order sits between the click and the doorstep, the more likely the buyer is to refuse it. Dispatching on the same day the order arrives, or on the first dispatch day the marketplace allows, takes days off that window.
That means a daily routine that starts at a fixed time and gets every eligible order packed before the pickup, every day, including busy ones. See our Flipkart daily routine for one way to set that up.
2. Make the listing match the product
A buyer who receives what they pictured keeps it. A buyer who opens the door to something that looks smaller, a different shade or a different material is more likely to refuse it.
- Show the product at its real size, with something familiar beside it for scale.
- Photograph colours in daylight, and say plainly when a colour can vary.
- Put the material, size and what is in the box in the first lines of the description, not the last.
3. Pack so the parcel looks right at the door
The buyer judges the parcel before they open it. A crushed or torn box invites a refusal, even if the product inside is fine. Use a box sized to the product, fill the gaps, and seal it properly with tape that does not lift.
4. Watch your RTO by product and by area
Most marketplaces show returns and RTO in their reports. Look at them by SKU and, where you can, by region:
- A single SKU with a high RTO rate usually has a listing problem: the photo, the size chart or the price compared with similar products.
- A region with a high RTO rate may be a delivery problem you can raise with the marketplace, or an area where you change how you price or promote.
Check once a week. A pattern that is caught in its second week costs far less than one found at the end of the season.
5. Use the tools the marketplace gives you
Each marketplace has its own settings for COD, delivery promises and order confirmation, and they change over time. Look through your seller panel's settings and help pages for options that let buyers confirm an order or that adjust COD for products that are often refused. Use what fits your products; there is no single setting that works for everyone.
6. Receive every RTO properly
When an RTO parcel comes back, open it, check the product, and put it back into stock or set it aside the same day. An RTO left in a corner is stock you have paid for twice and cannot sell. If a returned product is damaged or not yours, raise it with the marketplace while the evidence is fresh.
Saving time on the routine part
Fast dispatch is the habit that lowers RTO most, and it is also the most repetitive. The Sellerio Seller Toolkit, a free Chrome extension for Amazon, Flipkart and Meesho, runs the daily order routine for you: it accepts orders, crops and prints the labels with a pick list, and can start by itself at a daily time13, so the day's orders are packed and ready before the pickup.
